FIRST MOVE

Decide what to build
before you build it.

A lot of brokerages stall before the first step because their goal isn't specific enough to determine the right first action. This worksheet turns a business outcome into a clear plan with one owner and one agent behavior shaped.

Part 1 · About 10 minutes · Fill this out alone

Before the meeting

Fill this out by yourself. Where your answers differ from your colleagues' will power our discussion and decision making in Part 2.

01

Your name and role

02

In one sentence: what would make the next 90 days a success?

Write it the way you'd say it out loud. Don't mention any software.

03

Rank these business results — most important first

Click them in order. No ties. All three matter; we're asking which one you'd protect if you could only move one.

Win more listings — including growing share in a specific area or price band
Convert more of the leads we already get
Keep the agents we have and attract new ones
04

What have you tried before that didn't stick?

Be blunt. If agents ignored something, say so.

05

Who owns this today?

A person's name, not a department. If nobody owns it, write "nobody" — that's a real and common answer.

06

Your best guess, no looking it up

Guessing is the point. Your CSM will bring the real numbers to the meeting — the gap between the guess and the reality is part of the conversation.

That's Part 1. Stop here.

Bring this to the meeting. Don't fill out Part 2 — we will do this together as we work collaboratively through each team member's perspective.

Part 2 · In the room · Facilitated with your CSM

Commit to one thing

One result. One mechanism. One owner. One measurable data point. Everything below this line is a commitment you'll be measured against in 90 days.

07

Where did the room disagree?

Compare everyone's Part 1 rankings. If leadership and the people who'd build it ranked differently, write that down.

08

The one result we're going after

Pick one — this is what the next 90 days are for.

Win more listings
More listing appointments, more signed agreements, more share in a defined area.
Convert more of the leads we already get
Same lead volume, more of them reaching an appointment.
Keep and attract agents
Retention, and a recruiting story you can actually demo.
09

The mechanism we believe drives it

This is the buildable part. The result above is what you get paid for; this is what you actually do on Monday.

Agent follow-up with existing contacts
The database you already own, contacted consistently.
Nurture path from new lead to appointment
What happens automatically between "lead arrives" and "agent calls."
Brokerage-to-agent communication
Getting agents the message once, reliably, without a group text.
Agent activation in RISE
The three actions everything else depends on: add contacts, tag contacts, understand your market.
Facilitator note — if the room picks "Agent activation in RISE" as the result rather than the mechanism, push back. Adoption is how you get the outcome, not the outcome. Ask: "if every agent logged in tomorrow, what would be different about your business?" That answer is the real result.
10

The number

Pick something your CSM can pull without asking you — logins, tagged contacts, sends, presentations created, ticket volume. If nobody outside this room can see it, it won't hold up in 90 days.

11

Who owns it

One name. A committee is the same as nobody.

12

What are we going to stop doing?

The owner's week is already full. If nothing comes off the list, this doesn't happen.

13

If this frees up time, where does it go?

Decide now, or it evaporates. Reclaimed admin hours are worth more when they're pointed at something — better content, more coaching, a second campaign.

Part 3 · Build

Now — and only now — we talk about RISE

Everything has been deliberately platform-free until this point. If you jumped here first, go back: a list without a committed owner and measurable number is how brokerages end up with three half-built campaigns feeling like nothing works.

Finish Part 2 first

Choose a result and a mechanism in Part 2, and this section will open with the matching build sequence.
